You’re a speaker. You’re going to give the morning keynote speech at 9:00 AM at a top conference with an audience of 1,000. You’re pumped.
As part of the invitation to speak, you’ve been asked to attend a dinner the night before, in order to meet the audience, mingle with them, and – by the way – say a few words.
How do you respond? It’s hard not to accept, but what do you say? If you talk about your subject, you’re scooping yourself. If you talk about something else, you dilute your message and confuse your audience.
And does the casual mingling reduce the power of your appearance the next day?
If you refuse, you risk looking like a prima donna, or one of those reclusive speakers that won’t meet and greet the audience.
There’s no perfect answer to the question of over-familiarity. If you are seen at the dinner before your keynote, some people will react to you as if you’re yesterday’s news on the day of the keynote. But most people will enjoy the chance to rub shoulders with the star of tomorrow’s show.
You can get away with saying, as a matter of policy, “I never attend dinners before my talk.” You will acquire something of a prima donna rep, but that’s the price you pay for the peace and quiet the night before.
If you accept, there remains the question of what to talk about. Fortunately, that problem has a good solution.
Just as actors prepare a set piece for auditions, dinners with (competitive) other actors, parties, and so on, you need a set piece.
It should be a story, a killer story, but not one in the speech. It should be on topic, and brand, for you. It should introduce the subject in a high level way – sales, leadership, social media, innovation – and prepare the audience for hearing you in more depth the next day.
It should be 5 – 6 minutes in length. Here’s mine; it clocks in at about 6. Yours should be different:
David McCloud, the Chief of Staff of the Governor of Virginia, taught me how to write a great speech.
I had a PhD in literature and rhetoric, and I was teaching at the University of Virginia, when the Governor, Chuck Robb, plucked me from academic obscurity to write speeches for him. The previous speechwriter had cracked under the strain, and had taken to shouting Nazi war slogans and charging around the office barefoot using his hat rack as a battering ram. So of course he had to go; he alarmed the Governor’s State Police detail too much.
I don’t know why that didn’t worry me too much at the time. I suppose I was blinded by the opportunity to put my academic ideals into practice. I was installed in the same office, and I spent most of the first day or two looking at the hat rack and wondering how bad it would have to get before I was tempted to pick it up and go horizontal with it too.
David called me into his office on Day Three for my first assignment. Four death-row inmates had escaped from Mecklenburg State Prison and were wandering around loose in the Virginia countryside alarming everyone. The Governor had to give a speech to show that he was in control of the situation.
“The truth is,” said David, “that no one pays any attention to prisons until someone escapes. Then everyone wants to know why we don’t spend more money, hire more guards, do whatever it takes to keep scary people from getting out. Write a speech which says that we care about voters’ security but won’t waste their money either.”
I made a face. “But those two things are logically contradictory.”
“Your first lesson in real speechwriting,” said David. “Logic has nothing to do with it. Figure it out.”
Clutching my logic and my expensive education in rhetoric, I went back to my office to figure it out. For about half a day I stared at the computer screen with no idea how to begin. At some point, David popped into my office to see how I was getting on. He took in my lack of progress at a glance.
“Think John Wayne,” he said. “Make the Governor tough.”
So I thought about what John Wayne would have said if he’d been the governor, and shortly a script began to form on the screen. I wrote, re-wrote, and finally had a draft that I thought was pure gubernatorial magic. I handed it in to David.
A few hours later, an email arrived. “My office. Now.”
David scowled at me when I walked in. “This is the worst first draft I’ve ever seen,” he said. “It’s ridiculous. It’s too much John Wayne, not enough Governor. Go back and try again.”
So I did. I took John Wayne out and let in the sweet light of reason instead. I handed in what I thought was a much more measured draft to David the next morning.
This time he came to me. “This is the second worst draft I’ve ever seen,” he said. “The governor sounds like a Sesame Street character. Give him his cojones back.”
He left. I bowed my head over the screen. This was not the enlightened political discourse I had been expecting. I looked at the hat rack. Then I wrote another draft.
Before I got that speech right – and David satisfied with it – I wrote twelve drafts. John Wayne and Sesame Street came and went. I added sections on prison spending and took them out. I put in an update on the search for the escapees and revised it over and over again. I researched Thomas Jefferson’s attitude toward prisons and put in a section quoting him. It wasn’t until Draft Eleven that David thought it was even worth sending it to the Governor for him to look at.
“OK,” he said. “It’s not great, but it’s OK for a first try.”
David was not my favorite person in the world that week, or for a number of weeks after. But in the end I realized that in being tough on me he had given me an enormous gift: he had taught me how to push myself to do better than I thought I possibly could.
And he taught me how to write a speech. In the real world.
Great speeches are primarily emotional, not logical. Small shifts in tone and phrasing make an enormous difference to the audience, so sweat the details. A great speech has a clear voice speaking throughout. A great speech conveys one idea only, though it can have lots of supporting points. And most of all: a great speech answers a great need.

I find it invaluable to attend pre-event gigs. Once I’ve “hit it off” with a few folks, then I seek them out in the audience on the day of the talk. I feel like I’m speaking to a few friendly faces, not 200 strangers.
The night before, I usually “tease” what I’ll talk about. I’ll mention something and reveal that I’ll go into more depth tomorrow. That way, I’m not repeating myself to those folks.

Joe Walsh,a singer, a real showman from the 60’s area and still performing had a great way of connecting with his audience before he sang a note. Joe would always arrive early and meet and greet members of his audience. He would collect their names and when he started to sing he would greet them from the stage as if they were long lost friends. Connection, connection, connection. A real professional and a real lesson.

Nick, I hate the pre-speech stuff and do all I can to avoid it. However, I am thrilled to do post-speech meals, receptions, and whatnot. I am not a speak and run sort of fellow.
The issue for me, being honest, is that if I do not know anyone at the pre-event festivities, I feel as if I’m required to sell myself. I’m forced to initiate conversations which is really hard work. As I meet people and they ask who I am I must go through my pitch. It just feels weird to me. But if I do something like a reception or a meal post-speech, I’ve already sold myself from the stage and I just naturally connect because people “know me” and as people approach me it is much easier.
I tell conference organizers “I’m happy to meet with people after my talk but not before.” If that doesn’t work, and they insist, I tell them “I need to be in my room by 7:00 pm (or whatever time) to prepare for my talk, so I’ll attend the reception but not the dinner.”
And yeah, I have a 5 minute riff I can pull out if required.

You’ve captured my feelings on this, exactly. I don’t want to have to “sell” myself to the audience in advance, in a casual dinner setting where I will possibly not be at my best. And I can’t help but feel you lose some of the element of surprise / mystique by appearing to the audience beforehand. Like you, I have no problem mingling after — in fact, I really enjoy that.
That said, Nick, I think that’s invaluable advice about having a prepared short piece, separate from your speech, that you can rely on for these situations. I’m going to start working on mine now!

Hi, Warren — thanks for the original question. Perhaps you can start negotiating for “not before but after,” like David. If not, you’ll have the story ready.
To be sure, you don’t want your talk to be anti-climactic. I understand the other concerns, but I never feel like I’m having to sell myself before a talk. I’m there for a reason. If they didn’t want me, that I would not be in the building.

Thanks, David — I would have pegged you as an extrovert who would enjoy the beforehand mingling. But maybe you’re a closet introvert? Or maybe it doesn’t divide neatly along introvert-extrovert lines. I’m fairly extroverted, but find the cocktail party mingling a chore. To have to say, “I’m the speaker,” and have people respond, “So what are you going to talk about?” means that I have to scoop myself — very awkward. Hence the alternate story.

Hmm. Maybe I’m strange, but I love to mingle beforehand. It’s an opportunity to build relationships, for one, and also to get people thinking about the topic before the speech. I don’t think my speech gems are precious enough to guard, I guess, and I do share some of them in small groups beforehand, even if I know I’m going to say them again. In my experience, people often don’t listen closely enough to recognize they’ve heard this before (listening skills are weak). And sometimes I’ve had people say to me afterwards, “I love that manager-who-lied story you told us last night. So glad you shared that in your speech.”

What I do like about mingling beforehand is that people often bring up vital information or context that even with the best preparation with the organizers I might not otherwise get. It’s great to sprinkle that into my remarks — “I was just talking with your CMO, Dave, who said …” (That actually happened yesterday.)
Or when people ask me questions, I can throw that in. “Somebody asked about …” It makes me feel more connected and (I assume) the audience likes it, too.
